How to Evaluate an Injection Mold Manufacturer in China

A reliable injection mold manufacturer should be evaluated by the evidence behind its quotation, engineering decisions and quality controls—not by the lowest price or broad claims. For an overseas buyer, the practical task is to confirm that every shortlisted supplier is quoting the same technical scope and can document how the mold will be designed, tested, corrected, maintained and transferred.

This guide is for product engineers, tooling buyers and sourcing managers comparing Chinese mold suppliers. It does not rank factories or claim that geography alone predicts quality.

Start With a Quote That Can Be Compared

A mold price has little meaning until the scope is normalized. Ask each supplier to state the cavity count, mold base, core and cavity steel, steel hardness condition, runner and gate system, side actions, texture or polish, expected mold-life basis, sample rounds, spare parts, inspection documents and shipping terms. Record assumptions separately from confirmed requirements.

Use the same RFQ package for every bidder. If the part is still changing, ask for a budgetary estimate with a written assumptions list rather than treating it as a fixed production quote. Review DFM Before You Judge the Price

A useful supplier should identify manufacturability risks before steel release. The review should address wall transitions, draft, ribs, bosses, undercuts, parting line, gate location, venting, ejection, cooling access, shrinkage assumptions, cosmetic zones and critical tolerances. The supplier does not need to solve every open point before quotation, but it should state what remains uncertain and what information will close the gap.

Ask for a sample DFM report with confidential project details removed. Evaluate whether it explains the consequence of each issue and offers options, rather than merely marking geometry in red.

Verify Capability With Traceable Evidence

  • Organization: legal company name, invoicing entity, manufacturing address and responsible contacts should agree.
  • Relevant work: request anonymized examples of similar mold mechanisms, resin families and part sizes. Photographs alone do not prove tolerance or production stability.
  • Equipment access: confirm which machining, EDM, polishing, molding and measurement steps are performed in-house and which are subcontracted.
  • Measurement: match the proposed gauges and equipment to the actual drawing tolerances and datums.
  • Quality system: if certification matters, verify the certificate’s scope, address, issuing body and validity. A certificate does not replace project-specific controls.

A live video review can help confirm people, workflow and equipment. For a high-risk program, an independent audit may be appropriate. Buyer approval criteria should reflect the consequence of failure, not a generic supplier score.

Define Project Governance Before Steel Cutting

Agree who can approve DFM, mold design, steel release, T1 samples and engineering changes. Define the file revision that controls manufacturing, the cadence and content of progress reports, how open issues are logged, and how schedule impact is communicated. A bilingual contact is useful only when technical decisions remain traceable in drawings, reports and written approvals.

Inspect T1 Evidence, Not Just T1 Parts

T1 is an engineering learning event. Request the actual resin grade, machine and process record, part weight, visual observations, dimensional results, defects, open actions and the proposed correction plan. Stable production cannot be inferred from a few selected samples. The path from T1 to approval should define which dimensions and functions are rechecked after each change.

Clarify Ownership, Storage and Transfer

The purchase agreement should identify who owns the mold, inserts, hot-runner components, gauges, CAD data and drawings; where the tool will be stored; how maintenance is recorded; and what happens when the buyer requests transfer. Specify the handover package and the condition in which the mold must be released. Commercial terms should be reviewed by qualified counsel where appropriate.

Compare Total Landed Tooling Cost

Total cost includes engineering, trials, samples, correction responsibility, inspection, spare parts, freight, import charges, payment timing, launch delay risk and the part cost created by cycle time and scrap. Do not assume the highest or lowest quotation is the best. Compare the expected cost of meeting the same requirement.

A Practical Supplier-Qualification Sequence

  1. Issue one controlled RFQ package and assumptions log.
  2. Normalize the technical and commercial scope.
  3. Hold an engineer-to-engineer DFM review.
  4. Verify the company, certificate scope and relevant process evidence.
  5. Review the preliminary mold concept and trial plan.
  6. Agree approval authority, change control, ownership and transfer terms.
  7. Use T1 evidence to decide the next action rather than accepting sales assurances.

Should I ask for customer names?

Confidentiality may prevent disclosure. Anonymized technical evidence, a factory review, traceable records and references shared with permission are more useful than unsupported logos.

Can a supplier quote without 3D CAD?

A rough budget may be possible from a sample or limited drawing, but a responsible production quote needs controlled geometry plus resin, volume, tolerances, finish, validation and delivery requirements.

When is an on-site audit justified?

Consider one when program risk, regulatory obligations, tool value, supply continuity or the consequence of nonconformance makes remote evidence insufficient.
